- During: live coordination, emergent magic.
- After: incubator + alumni network.
- Low-friction for newcomers, deep-structure for power users.
- Work + play: serious incubator + playful festival.
- Scalable: what works for 100 people should stretch to 1,000 without chaos.
- Never mix sense-making with emergency response (root cause of most community burnout)
- Keeping “Weaver” threads separate from “Crew” decisions and actions.
Organizational Roles for Festival and Beyond
1. Admin
People with access to sensitive systems, finances, and deeper decisions, responsible for keeping the festival coherent, solvent, and aligned. Also act as moderators.
Who: Final access, finances, sensitive decisions
Powers: All permissions
Overlap: None (superset role)
